Weekly Planning Hack #63 - Must Do vs Nice To Do

“One of the best pieces of advice I heard from a mentor was to consider the MUST do’s versus the NICE to do’s when prioritizing. It’s made a huge difference.” – Jennifer Britton

With a gazillion things on your task list, what’s a “MUST do” versus a “NICE to do”? Discernment is a key topic of recent Weekly Planning Hacks here. Questions to ask yourself as you consider what is important:
  1. Which activities, if not completed, will have significant long term (or medium term) impact?
  2. What tasks are dependent on one another?
  3. What needs to be completed before something else?
  4. What runs the risk of expiring if it does not get done?
  5. What might create a gap if it’s not completed?
  6. What would have a negative implication if not done?
  7. Who needs/is waiting for the product to the completed?
  8. What is contingent on it?

Activity:
Take time to note all of your tasks. What are the MUST TO DO’s vs the NICE TO DO’s?
With those items on the NICE to do list, do these get DEFERRED? DUMPED? DELEGATED? Decide what you are going to do with them, and if they are to be delegated, make sure you check out this post on delegation, one of the tasks that many professionals find challenging.

Week 43 Focus — Delegation
Focus Question: What are the tasks which you need to let go of and have others complete?

There’s usually never enough time to get things done in our work. One area which most professionals struggle with is delegation. This is particularly challenging when working in the remote space as we need to be even more specific and strategic in what we can delegate, to whom and what it can look like.
 
Delegation is successful when we are clear about the task that needs to be completed, when we ensure that the person doing has the resources and authority to get it done, and that we also follow up regularly with the task.
 
Throughout the last three decades of my career, in teams large and small, intact and remote, I’ve found delegation to be a growth edge for everyone – leaders and team members alike.

In the spirit of keeping things simple, I have had people reflect on the 5Ws and an H of delegation as they think about:
  • WHAT they want to delegate?
  • WHO has the skills to do it?
  • WHEN can they do it? What are key milestones towards project completion? When will you get things done?
  • WHERE can the person being delegated to go for information and resources?
  • WHY? What’s important about this task? What does the person need to know about WHY the task needs to be completed on time, with accuracy etc. Provide context around this.
  • HOW can they do it? What are some of the key steps and resources required? Are there specific decision points they need to be aware of?
Using these questions as a conversation prompter can be valuable in terms of making sure that delegation is successful for everyone.
 
Activity
In this week’s post, I’m inviting you to take stock of all the things that are on your plate. As you consider past focus areas like the 80/20 Rule, what do you notice about where you are getting your impact and results in your work? You may recall that the 80/20 Rule – also known as Pareto’s Principle - indicates that we tend to get 80% of our impact from approximately 20% of our efforts.

Identify one or two tasks you would consider delegating. Using the following chart, work through the associated questions:

Delegation is covered in Section 4 of the Coaching Business Builder and PlanDoTrack. Review the sections in either these.

Review your current Monthly To Do List – you’ll find 12 of them in the Planner Section at the back. Each month be sure to make a list of all the tasks, projects and activities you have on your plate. While this can feel overwhelming you may get good at “triaging” the list early in the month, so that there is ample time to delegate tasks, schedule and defer others.

Weekly Planning Hack #31 - Delegation

​Delegation is one of the areas that is an opportunity for improvement for many professionals today. In a context which is ever changing, and priorities can pull us in many directions, the art of delegation can be very important as you about getting things done, especially if you have a team around you.

Delegation is truly an art form. It’s not just about “getting something off your plate” but rather ensuring that it’s passed off to someone who can get it done and grow. 

Check out this LinkedIn post I wrote a while ago on delegation –“Effective Delegation: Your Keys to Success”.

In the spirit of keeping things simple I often share the 5 Ws and an H when I am speaking with leaders and virtual team members about delegation. Here’s what I wrote about delegation using this approach over at the Teams365 blog a while ago:

​“We can apply the 5 Ws to Delegation:

What - What do you want to delegate? What are the specifics? What resources do they need to complete this?
Who - Who will you delegate to? Do they have the skills required? What support do they need along the way?
When - What are the major milestones along the way? How will you check in, and when?
Why - Why is this task important? Have you communicated the big picture?
Where - Where does the work need to take place?
How - What are the steps/actions required? How will it be measured? How will you all know it has been successful?”

Week 33 Focus – People Management 101
Focus Question: What makes your people exceptional?

People are at the heart of any great business, or team. People management is a critical element for success.
If you are a first-time team developer there’s lots to learn. It is often said that the move to first time supervisor or manager of people is the largest step you’ll ever undertake during your career. In PlanDoTrack, I explore core skills needed by both team leaders and team members. Given the autonomous nature of virtual and remote work, it can be beneficial and valuable to build these skills across an entire team – not just with the leader.
As a leader of people, there are a variety of different conversations you will engage in. Here are several of them:
  • Performance conversations
  • Delegation
  • Prioritization
  • Helping you do your best work – strengths conversations
  • Mentoring or advisory conversations
  • Change – what’s not work and why
As people leaders, we will want to keep in mind these team development and motivational foundations:
  • We are motivated by both internal and external factors (Internal factors include= Learning, Growth, Achievement, Mastery - External factors include= Promotion, Reward and Compensation);
  • We want support in different ways (regular check-ins vs “let me get on with my work”);
  • We want to give feedback in different ways;
  • We want to receive feedback in different ways;
  • Hearing something once may not be enough;
  • Being shown what it can look like, or different samples of work, can be helpful in creating a visible path.
Team development is a process. Different types of team development activities are required throughout the year. From team check-ins to retreats, ask yourself:
  • What’s the best activity for the moment?
  • What’s the most important thing for the team to focus on right now?
  • What’s the best vehicle?
  • When do we really need to get together?
In working in a virtual or remote space, all of us have the need to be a good people leader - not only formal managers - as we get work done through others.

Consider your skill base right now. What is one skill area you could become more effective in to boost your impact as a people leader?
